Messy Virgo decision pipeline, part 2: the decision-to-execution bridge
In Part 1, we introduced the AI investment council — a structured deliberation process where specialized agents debate, vote, and record a formal portfolio decision. If you haven't read it, start there.
This post is about what happens next.
Because the council's decision is not a trade.
Note: This reflects where we are headed, not a frozen manual. The system is moving quickly, and implementation details may change. The important idea is the governance model: evidence, preparation, council debate, resolution, planning, and execution should remain separate.
The gap that most AI systems ignore
Here is how most AI trading systems work: the model produces an output, and the system executes it. That's it. No gap between deciding and doing. The confidence of the model becomes the confidence of the trade.
This might feel efficient. In practice, it means there is nowhere to catch a mistake.
A good investment decision and a good trade execution are two different things. A board of directors can unanimously agree to acquire a company. That agreement still needs lawyers, due diligence on the final numbers, a signed contract, and a wire transfer. Each of those steps can independently surface a problem the board didn't see. The decision was right. The details of the execution are a separate question.
We think the same principle applies to crypto portfolio management. The council decides what the fund should look like. A bridge then figures out what needs to actually happen to get there — and whether it's safe to proceed right now.

Turning a decision into a plan
Once the council resolves, the first thing the system does is check whether the decision is internally consistent. Are the proposed positions within the fund's hard limits? Does the math actually add up? Are there positions the council ordered exited that would be missed? This is not a second opinion on the investment — the debate is over. It is a mechanical sanity check, run deterministically every time.
If it passes, the system computes the delta: what the fund currently holds versus what the council decided it should hold. That delta becomes the foundation for the trade plan.
Then the plan gets priced against live market conditions. How large does each leg need to be? What is a reasonable cost estimate for each trade? Are there positions too small to be worth touching? These questions have real answers, and the answers depend on what the market looks like today — not on what it looked like when the council met.
Today, our rebalancer uses a deliberately simple approach: when the council selects positions without specifying exact weights, they are sized equally. That transparency is a feature at this stage — it is easy to reason about and easy to audit. We are building a more sophisticated engine that will factor in real transaction costs, tax implications, and other constraints to optimize across the full trade. But simple and correct beats clever and opaque while the system is still young.
The output is a concrete, reviewable execution package: specific trades, specific sizes, specific routes, with simulation results showing what is expected to actually happen on-chain. Nothing has moved yet.
A deliberate pause before execution
Right now, before anything touches the fund, a human reviews the execution package and decides: approve or decline.

We want to be honest about why this exists. We are early. The council is running real sessions, the pipeline is producing real trade proposals, and autonomous signing is already working — once a package is approved, the system can sign and submit on-chain without further manual steps. But we have chosen to keep a human review gate in place while we learn. We want to watch sessions run, compare what the system proposes against what we would have done ourselves, and build confidence that the full pipeline behaves the way we designed it.
This gate is temporary by design. The long-term vision is a process that can execute autonomously end to end, without requiring someone to approve every package. We are not there yet, and we are not pretending to be.
For now, the fund manager sees the concrete plan, any warnings the system flagged, and how long the quotes remain valid before they expire. They can approve — and the system proceeds to sign and submit on-chain. They can decline — and the run closes with nothing changed.
If they say no, that is a legitimate outcome. Maybe the market moved between the session and the review. Maybe a warning gave them pause. The fund is unchanged and the record shows exactly why. No money moved, no explanations needed.
If the package expires before a decision is made, the system rebuilds it from the same council decision — same approved portfolio target, fresh market data. No need to reconvene the council. The investment decision has not changed. Only the transaction details needed refreshing.
When nothing happens, that's fine too
Sometimes the council reviews the evidence and concludes: hold the current portfolio. No changes warranted.
This produces no trade. No execution package. No approval to seek.
But it still produces a record — a formal resolution that the current book was reviewed, evaluated against current conditions, and ratified. That record matters. A fund that only logs activity when it trades is hiding something. A fund that logs every governance review, including the ones that result in no action, is showing its work.
We believe "nothing changed because nothing needed to" is just as important to communicate as "here is what we bought."
Why the bridge matters
The gap between deciding and doing is where things go wrong in investment management. It is where position sizing errors creep in, where stale data gets used, where "we agreed to this in principle" quietly becomes "we executed something we didn't quite agree to."
Building an explicit bridge — with clear validation steps, a concrete reviewable plan, and a formal human approval gate — means every run is auditable end to end. Not just the decision. The execution of the decision.
For a fund powered by AI agents, that audit trail is not a nice-to-have. It is the foundation of trust.
