Custody Broke. The Engine Didn’t. Here’s the Boundary.

Most people do not know what an “AI fund” actually includes. They see one label. Under the hood there are at least three different jobs:
- Research: what the market looks like (screens, narratives, risk signals).
- Decisioning: what the fund should hold (Messy’s council, plan, and approval path).
- Custody: where the assets sit and how deposits/withdrawals work on-chain.
Mix those jobs up and the story gets distorted. People say the AI was wrong when the vault got drained, or the token was hacked when someone else sold inventory.
July 24, 2026 was a custody failure on Guru.fund: a vault-approval exploit in its shared deposit path. Messy was exposed because we had capital and product surface on that venue. $MESSY sold off hard, then clawed back.
The exploit primitive lived in Guru’s deposit/approval path, not in Messy’s screening → council → planner code. Using that venue was still our decision.
This post maps that boundary and accountability.
Note: Messy funds remain pre-live and human-reviewed. Micro capital on a provider is for proving a workflow, not for claiming immune AI AUM. Proof before autonomy, always.

What happened (facts, not vibes)
On July 24, Guru.fund suffered a vault-approval exploit on a shared controller / permissionless deposit path. Independent analysis: Defimon on the Guru.fund vault approval exploit. Guru also communicated publicly. Other LPs were affected across the protocol. That is shared infrastructure loss, not a Messy-versus-Guru scoreboard.
The exploit Defimon describes was a Guru vault deposit/approval-path failure. It was not a Messy council or signing-path action.
Messy’s blast-radius map:

Aftermath on the market: $MESSY dumped on the order of ~50%, then recovered to roughly pre-hack levels within about two days. That is market behavior under stress, not product validation.
Present tense: one live custody venue
Provider-agnostic is architecture direction, not present-tense inventory.
Today: live Guru Lotus remains the custody/execution venue behind Messy’s public Guru-connected fund surfaces (including Base micro workflow funds and Guru-synced books such as messybased / messyinfra). Paper trading exists as a parallel lane. Current state is one live adapter plus paper, not multi-provider production.
This post is not an overnight exit from Guru. We keep proving on Lotus while we label provider dependency, cap scale, and evaluate alternatives with the same checklist we would apply to any venue.
What changes now is labeling, scale-gating, and separating the engine story from any single venue.
The boundary: Fund Engine vs custody provider
Messy’s product is not “Guru.” Messy’s product is the Fund Engine: the governed path from evidence to action.
screening → council → plan → sign → reconcile, with public receipts where we can show them.
By design, that engine is provider-agnostic at the custody/execution edge. Council logic, posture, planner/solver, approval gates, and reconciliation sit above a provider adapter. Guru Lotus is one live adapter we proved against. Useful and real, and over-coupled to the Messy brand in distribution.
You could already see seams in public work: Guru Lotus as integration/sync, workflow-traded micros in Fund Updates, a decision-to-execution bridge, paper-provider parity, and provider capability registry work. Those are directionally correct. They are not the same as diversified live custody.
What the exploit broke: Guru vault custody / deposit-path trust assumptions.
What it did not break: the difference between “council quality” and “vault safety.”
What it exposed about us: we chose a venue without a published custody go/no-go checklist holders could inspect. That process gap is ours even when the bug is not.
What we under-specified (and what that costs)
We used Guru as the live proving ground. We said “pre-live,” “micro,” and “human-reviewed” often, and we meant it for the workflow suite. We still normalized Guru vaults as the place to “see Messy funds.” Homepage, Fund Updates, and Guru deep links made brand and venue look like one object. CT’s “Messy = Guru security” reading was predictable. Preventing that reading was on us.
The operational consequence is below: labeling, scale gates, and dated multi-provider work.
Why pre-live still mattered (and what it didn’t buy)
Micro, human-reviewed capital on a third-party venue is not immunity. Managed funds were drained and holders took a sharp drawdown.
What pre-live did buy:
- We were not running “live AI AUM” theater at a scale that turns one adapter failure into a fake-TVL extinction event for an autonomous product we already claimed was finished.
- We already treated workflow integrity as the thing under test. See We Hardened the Machine, Not the Scoreboard.
- When custody failed, we could point to a layer.
Bounded capital is blast-radius design. It is not absolution for venue selection.
Shipping context
Honest timeline split:
- Before / around the incident window: platform work continued on council session honesty, Guru route/cost safety, execution-truth accounting, token-tax observation, provider capability dispatch. Much of it was already in flight. See the Build Log week of July 21-27 for the full list. That cadence is real. It is not the same sentence as “we built X because Guru got drained.”
- Because of the incident (this post’s job): draw the blast-radius map in public, stop letting brand↔venue coupling stay implicit, and bind ourselves to the commitments below.
We keep building the engine because custody failure is not an excuse to stop making decisioning fail closed.
Security & Liability Q&A (new operating standard)
To prevent this from turning into another one-off post, we are formalizing a recurring Security & Liability Q&A Assessment against the live implementation. Same three questions, updated regularly from code/config reality:
- Custody boundary and liability: What is provider risk vs Messy-controlled risk, and where does Messy responsibility begin/end in actual flows?
- Preventive guardrails before scaling: Which protections are code-enforced vs trust/process-only before additional capital is scaled on a provider?
- Incident response readiness: If provider failure happens again, can we detect, classify blast radius, and publish a boundary note fast enough to be useful?
That assessment is meant to be evidence-led (code paths, config, policy state), not narrative-led.

The uncomfortable pair of sentences:
- An AI fund stack can be right about decisions and still inherit someone else’s vault bug.
- Choosing that vault was still a Messy decision.
Messy’s job is to keep (1) architecturally true and (2) operationally honest.
Clearer boundaries on our side should make it easier for any reader, including other Guru funds and LPs, to see where council ends and custody begins.
Custody broke.
The engine is what we continue to prove.
The boundary is now explicit, with dated commitments.
